# SaaS Unit Economics: The Gross Margin Compression Paradox

You're growing revenue 120% year-over-year. Your CAC is down 15%. Your LTV looks healthy. Your magic number sits comfortably above 0.7. By all the standard metrics, your SaaS unit economics look great.

Then why does profitability feel further away?

Unit contribution margin = (Revenue - COGS - CAC - Direct Success Costs) / Revenue

The second number is what actually matters. It's the money left over to pay for growth, R&D, and eventually profit.

Then ask the hard question: If you achieve your growth targets, do your unit economics support a path to profitability?

Many founders discover the answer is "no" only when they're deep in Series B.

### **Step 4: Create Unit Margin Guardrails**

Set a minimum unit contribution margin threshold below which you stop optimizing for growth. If acquiring customers at your current CAC would drive unit margin below 40%, stop and fix the cost structure first.

This is counterintuitive—founders want to grow—but it's the discipline that separates sustainable companies from efficient-looking companies that burn out.

## The Real Benchmark for SaaS Unit Economics

You've probably heard the benchmarks:
- CAC:LTV ratio of 3:1 or better
- Payback period under 12 months
- Magic number above 0.75

These aren't wrong, but they're incomplete. Add this one:

**Unit Contribution Margin should remain flat or improve as you scale from $1M to $10M ARR.**

If your unit contribution margin is declining, your growth is borrowing from your future profitability. It feels good now because revenue is growing. It feels terrible later when you realize you're big but unprofitable.

1. **Monthly tracking**: Map CAC, LTV, gross margin, and unit contribution margin by cohort every month. When unit contribution margin starts declining, you'll catch it in the first month, not the tenth.

2. **Infrastructure audits**: Every 6 months, review your cost per customer by infrastructure component. Flag anything growing faster than your customer count.

3. **Segmentation analysis**: Understand which customer segments have the best unit economics. Double down on those, be cautious about scaling unprofitable segments.

4. **Payback period details**: Break down payback period by CAC, support, and onboarding costs separately. Know where each dollar of CAC is going.

5. **Scenario planning**: Model what happens to your unit economics if:
- Support costs increase 20%
- Infrastructure costs double
- CAC increases 30%
- Average contract value decreases 15%

Then ask: Which scenarios am I most exposed to? What's my contingency plan?

## The Connection to Long-Term Financial Health
